The lens mechanism retraction is very fragile. One grain of sand is enough to break the camera. Usually it's sand or grit interfering with the lens extension mechanism. Or the camera's been dropped with the lens extended. I was discouraged but I kept doing it and I actually tried to lighting bang the camera on he table while opening the camera and it worked!
